The product is strong, the technology superior, the references solid. And still every deal drags, every pitch sounds different, and what sticks in the market is: “something with software”. The offering isn’t the problem. The position is.
Positioning claims a distinct, unmistakable place in the mind of your audience. Behind it sits an order that can’t be short-circuited: known first, then liked, then bought. Skip the first step and try to sell straight away, and you pay for it in every single sales cycle.
Two models still shape the discipline today: the STP model by Philip Kotler and the perception approach of Al Ries and Jack Trout. Both are worth something. Both hit their limits the moment a B2B company grows, acquires or internationalizes. Which is exactly when orientation would be worth the most.
Segment, select, position. Strong on focus, weak on buying committees.
Perception beats facts. Describes the destination, but not the route.
Both classics were made for one product in a stable market, not for groups.
Connects rational positioning with the emotional brand core, in a time-boxed process.
5. What carries every position
Consistency, integration and monitoring decide the impact, whatever the model.
6. From hidden champion to market leader
A strategic statement isn’t a brand yet. That takes a stance.
The STP model goes back to Philip Kotler and thinks positioning rigorously from the audience inward, in three steps:
The core idea: the bait has to appeal to the fish, not to the angler. You position from the customer’s side, not from your own feature catalogue.
The strength. STP forces a decision in favour of the most profitable customers instead of trying to appeal to everyone.
The limit in B2B. STP overestimates how precisely markets can actually be cut in practice. Segments get sliced so finely that their value is no longer measurable: the niche inside the niche inside the niche. The promise of hyper-precise targeting dissolves in real buying behaviour. In B2B, a segment rarely buys anyway — a buying committee of five to ten people with conflicting interests does. STP answers whom a company wants to win. It doesn’t answer what the group stands for when four acquired brands have to be explained under one roof.
Al Ries and Jack Trout thought about positioning in a radically different way. It isn’t the better argument that decides, but the perception in the mind of the audience.
Two insights carry the model. First, products are largely interchangeable; the difference in the detail doesn’t decide the choice. Second, customers have no objective view. What is perceived is reality, not what is factually better.
Three principles follow from this: clarity before completeness. Unambiguity instead of both-and. And the courage to stand against something. A clear point of view attracts the right customers and deters the wrong ones. Being a budget provider and a premium provider at the same time doesn’t work. Anyone who wants to be everything to everyone is nobody’s first choice.
The limit in B2B. The model explains convincingly why perception decides. What it doesn’t deliver is a process by which a complex organization arrives at that one perception. Who decides when the CEO, the CMO, product, sales and investors carry five different stories in their heads? Ries & Trout describe the destination, not the route.
Both models were written for a single product in a stable market. The reality of growing B2B companies looks different:
This looks like a communication problem, but it is one of positioning. Neither Kotler’s segment logic nor the perception principle of Ries & Trout offers a process to solve it under time pressure, with real stakeholders, and for an entire group.
We built BURN Position® into that gap.
BURN Position® is not a workshop and not a mission-statement craft course, but a strategic positioning programme. Developed with B2B tech companies, software groups and PE-backed platforms — not adapted for them after the fact. It takes the best from both classics and adds what they are missing: a robust process that turns many voices into one position that holds.
Most models end at a strategic statement, one sentence about market, competition and audience. BURN Position® goes one step further and connects rational positioning with the emotional brand core. A position that only works analytically convinces the spreadsheet, but no human being. Only when market logic is joined by a stance the company genuinely stands for does a correct statement become a brand people follow.
A strategic statement isn’t a brand yet. A brand emerges when strategy is joined by a stance.
The programme works on three levels.
1. Strategic Clarity. Who are we today, and where are we heading? Not a mission-statement exercise, but an actionable answer for management, marketing and investors. This is where the strength of STP sits: focus instead of “everything for everyone”.
2. Shared Story. One shared narrative that brings leadership, marketing, sales, product and investor relations onto the same line. No room for interpretation, no renegotiating at the next all-hands. This is where we solve what Ries & Trout leave open: the route to unambiguity.
3. Scalable Growth. The positioning doesn’t stay a strategy paper, it becomes an active growth system. It makes the group clear on the outside and holds it together on the inside.
Behind it stands a time-boxed four-week process: analysis of business model, market and competition, BURN Strategy Workshop on positioning, differentiation and values, Strategy Paper & Messaging House with core messages and proof points, Art Direction as the visual translation of the strategy. What stands at the end isn’t an idea, but a ready-to-use system of Positioning Strategy, Messaging House and sales enablement framework.
The proof: zvoove, one of the leading HR software providers in the DACH region, established a coherent group positioning with BURN Position® after a complex growth phase. Orientation on the inside, a visible claim to leadership on the outside. The case that STP and Ries & Trout alone would have failed.

A positioning only takes effect when three things are right. These success factors apply to STP, they apply to Ries & Trout, and they are built firmly into BURN Position®.
There is no shortcut to positioning. Impact comes from clarity times consistency over time. Models set the direction. Whether the position holds is decided by the discipline to see it through.
STP sharpens the focus, Ries & Trout sharpen the perception. Both models are valuable, and both stop where B2B growth begins: at the question of how many brands, voices and deals become one position that holds. Above all, both end at a strategic statement.
Anyone who grows without losing themselves along the way needs more than a way of thinking. They need a process that connects rational positioning and emotional brand core: strategy, stance and identity in one system. That is BURN Position®. Ready to turn growth into a clear market position? Find your BURN Position®.
The three most relevant positioning models in B2B are the STP model by Philip Kotler (segmentation, targeting, positioning), the perception approach of Al Ries and Jack Trout, and BURN Position® by SANMIGUEL. STP thinks positioning from the audience, Ries and Trout from the perception in the customer’s mind, BURN Position® from a robust group position for growth phases.
The STP model segments the market, selects attractive segments and derives a brand promise from them. It answers whom a company wants to address. Ries and Trout put perception at the centre: positioning means claiming a clear place in the mind of the audience. STP delivers the focus, Ries and Trout the unambiguity. Both describe the destination, but no process for complex organizations.
For B2B companies in growth, M&A or internationalization phases, the classics fall short, because they were designed for a single product in a stable market. BURN Position® was developed for exactly these phases and brings many voices from leadership, sales, product and investor relations together into one robust group position, in a time-boxed four-week process.
BURN Position® is a strategic positioning programme by SANMIGUEL for B2B tech companies, software groups and PE-backed platforms. It connects the rational positioning of market logic, focus and differentiation with the emotional brand core, and works on three levels: Strategic Clarity, Shared Story and Scalable Growth. Unlike classic models, BURN Position® doesn’t end at a strategic statement, but delivers a ready-to-use system of Positioning Strategy, Messaging House and sales enablement framework.
